Appreciative Inquiry (AI) is a transformative approach to organizational development that focuses on strengths and positive aspects rather than fixing problems.

The 4D Model is a central framework within AI, comprising four stages: Discovery, Dream, Design, and Delivery.

  • In the Discovery phase, individuals identify and appreciate existing strengths and successes within the organization.
  • The Dream phase involves envisioning an ideal future based on these positive aspects.
  • In the Design phase, participants collaborate to outline practical strategies and plans to manifest the envisioned future.
  • Finally, the Delivery phase involves the implementation of these plans, fostering a positive and sustainable organizational change. The 4D Model encourages a positive mindset, collaboration, and innovation throughout the change process, promoting a culture of continuous improvement and growth.

DIscovery

Appreciating the best of what is

In the Discovery phase, the primary objective is to recognize and value the best aspects of the current organizational state. What sets Appreciative Inquiry (AI) apart during this stage is its unwavering commitment to framing every question positively. This involves directing attention towards periods of organizational excellence, where individuals have perceived the organization at its most dynamic and efficient. The focus is on comprehending the distinct factors, such as leadership, relationships, technologies, core processes, structures, values, learning processes, external relationships, and planning methods, that contributed to these high points. Notably, AI intentionally steers away from analyzing deficits, prompting individuals to purposefully release such analyses and methodically concentrate on identifying and learning from even the smallest victories, fostering a mindset of constructive exploration and growth.

Dream

Exploring what might be

The Dream phase becomes an opportunity for stakeholders to cultivate "great" thoughts and formulate "great" possibilities for their organization, often a novel experience for many. Participants are invited to amplify the positive core by envisioning a future built on the possibilities unearthed in the Discovery phase. This phase encourages discussions and dreams about what could be a better organization and a better world, challenging the status quo and aiming to expand the organization's true potential. Practical yet generative, the Dream phase sparks synergy and excitement, paving the way for the group to channel and focus the positive core toward designing the destiny of the envisioned dream.

Design

Determine what should be

In the Dream phase, the strategic focus of the organization, including elements like a vision of sustainability, a powerful purpose, and a compelling statement of strategic intent, is articulated. Transitioning into the Design phase, the emphasis shifts towards actualizing the ideal organization necessary to realize the envisioned dream. This phase draws on future images grounded in the positive past of the organization, using good-news stories to construct compelling propositions that connect the best of "what gives life" with a collective aspiration of "what might be." The Design phase is pivotal in sustaining positive change and aligning with the organization's most positive past and highest potential. The positive core identified and elaborated upon in the initial phases begins to take tangible form, setting the stage for the practical realization of the organization's aspirational future.

Delivery

Create what will be

The Delivery phase marks both the culmination of the Discovery, Dream, and Design stages and the initiation of an enduring establishment of an "appreciative learning culture." In this phase, the promised new images of the future come to fruition, sustained by fostering a collective sense of purpose. It serves as a period of continual learning, adaptation, and improvisation, akin to a jazz group, all dedicated to the pursuit of shared ideals. The momentum and potential for innovation are notably high at this stage, driven by the collectively embraced positive vision of the future. Participants are encouraged to align their interactions in the co-creation of this future, engaging in an open-space planning and commitment session. This collaborative environment invites stakeholders to discuss and commit to specific actions contributing to the realization of the organizational dream articulated in the provocative propositions. The action commitments become the foundation for ongoing activities, fostering a dynamic and participatory approach to organizational development.
